Performance Coaching Trap #1:

MISDIAGNOSING THE ROOT CAUSE

Have you ever raised a performance issue with an employee in which you felt you were very clear about what needed to change, but instead of seeing improvement, the wrong actions continued? Even when the person seemed highly motivated to fix the problem!

Did you then become frustrated, exasperated, disappointed and find that in the process, you'd lost confidence and/or trust in that person? And perhaps vice versa?

If so, it's likely that although you were clear about the performance issue, you may have been unclear about one or more of the following:

  1. The underlying root cause 
  2. The employee's ability to address the issue without your support 
  3. Agreeing on a clear "do differently" approach to achieve the desired result


 
 
Here are three simple and effective steps that you can easily cover in a short conversation:

Identify the root cause, not just the breakdown itself. Engage your employee in raising his or her own level of thinking and ownership. First, share your hoped for end result and how you saw this as a miss. Then encourage dialogue, by asking:
  1. What was your understanding of the desired result?
  2. Did anything happen (externally) that contributed to not achieving the desired result? 
  3. Was there anything you did or missed that might have contributed to the shortfall?
Together develop a clear "do differently" to achieve the desired result. You can start this problem-solving step by asking a few more simple questions:
  1. What could you do differently next time to improve your chances of success?
  2. What challenges might you encounter in the process?
  3. What support could you use to overcome these challenges? From whom?
Agree how to move forward, follow-up and create a recovery plan that addresses how both of you will respond should an unexpected challenge arise.
